出门在外也不愁研究结论:1、“工具——社区——电商”已是一条成熟的产品演进路径,目前比较成熟的食谱类产品都已步入通过电商业务实现商业化的阶段。2、对于社区类产品来说,产品规则的建立很重要,规则决定了内容的呈现方式,并进一步影响用户的使用行为和社区文化。3、社区类产品做电商业务相当于把线下“口口相传”的消费方式更自然的平移到了线上,社区之于电商的价值是其相对于综合电商平台的优势。4、“信任感”以及“消费的即时性”是食品消费的两大核心,对于美食社区类产品来说,其社区解决“信任关系”,而电商和O2O业务实现“所见即所得”。序 · 那些与“吃”有关的机会与“吃”有关的一切,互联网都在寻找改造的机会。如今,人与食物的距离已经在外卖、生鲜电商和半成品食材电商所提供的解决方案之下不断缩短;“吃饭的方式”也有了不少创新,比如餐桌的共享、食物的共享、厨师上门等。然而,还有那么一群人,他们在“懒人经济”盛行的今天仍然坚持着自己制作美食、研究美食,这些人的需求是什么?又有什么样的互联网产品切中这群用户的核心需求?其实早在四年前,已有创业者关注到这群用户了,并且做了解决其刚需的产品:基于移动端的菜谱工具。随后,菜谱工具纷纷经历了其第一次进化,演化为美食社区,希望以此增加用户的黏性。然而,对于社区这样一种相对传统、且离钱比较远的模式来说,商业化的方向以及规模化的盈利能力一直它的掣肘,也是资本不那么热衷它的原因。所以,与其它社区一样,美食社区的产品形态还需要不断打磨,并从中找到商业化的路径。企鹅智酷对“下厨房”这家已经做的比较成熟的美食社区进行了研究,“探寻盈利”正是它这半年以来的重心所在。然而这四年以来,UGC机制的建立、社区关系链的形成等问题也是它一直在探索的。这一段成长和试错的过程或能给其它社区类产品的创业者提供一些方法论。一 · 为什么做菜谱工具2011年,下厨房在“百度搜索”里发现了菜谱的机会。“菜谱”是PC端百度搜索里的一个高频搜索词汇。而实际上对于偶尔做饭或喜欢探索研究美食的这两类人来说,菜谱可以算的上是他们在做饭过程中刚需。那么,做一个菜谱网站来承接来自百度的流量怎么样?于是,一个依托于UGC菜谱内容的下厨房在PC端首先搭了起来,但PC却并不是它的主战场。那时,移动互联网还没有大规模兴起,但下厨房的创始人Tony却认为,菜谱的机会在移动端。一方面,人们使用菜谱时并不是坐在电脑前的,移动端的内容和交互方式呈现更符合它的使用场景;另一方面,菜谱内容在PC端非常依赖百度,做一个取代百度的入口几乎不可能,但用户在移动端却尚没有培养起使用习惯,菜谱app有机会成为一个独立的入口。虽然从“工具导向”出发,但下厨房想做的不仅如此。提高用户使用频次、增加用户黏性是每一个工具类应用都想跨过的一道坎。所以,工具便自然而然的演化到了它的2.0阶段——社区。而以UGC的方式生产内容本身也为做社区打下了基础。二 · UGC美食社区的炼成几乎所有UGC内容社区都要面临一个问题:如何用最初的内容吸引用户,并刺激用户产生更多内容,从而形成可以越滚越大的雪球?规则的建立非常重要。1、明确内容形态UGC的菜谱内容意味着它不是单向传播的,而是每个人既可以成为菜谱内容的学习者,也可以成为提供者。在Tony看来,美食社区的意义就在于能为一群对美食有着相同爱好和需求的人创造一个交流经验、相互学习的地方。为了促成这种交流氛围的形成,下厨房在UGC菜谱内容的基础上又延伸出了两种内容形态:用户上传参照菜谱做出来的菜以及基于菜谱内容的讨论社区。菜谱是基础内容、是工具,参照菜谱做出来的菜和社区则是工具的演化,能将菜谱内容盘活,催生相互比较、学习、交流的氛围,而良好的氛围又将反哺内容的生产。有的社区重内容、轻内容背后的人,但下厨房将两者放在了相同的权重上。2、建立并放大产品规则下厨房建立了一个基于菜谱的内容机制,但初期却没有多少人能够理解,或是缺乏自己贡献内容的自信。因此,下厨房通过背景各异的资深用户访谈的内容来潜移默化的影响其它用户,让他们知道“原来还有那么多跟我一样的人,他们都在尝试自己做饭”,从而获得激励。然而强运营的内容机制并不是最理想的。当Tony还是豆瓣设计师的时候,他就开始遵循一个设计理念——设计模块化。放到产品里,设计模块化其实也就是产品规则的建立,让内容可以在结构化的模块里自然滚动,从而减小对人为运营的依赖。下厨房的日常运营对编辑的依赖性很小。在内容呈现上,下厨房依靠算法而非编辑进行内容推荐,其所参考的数据来自用户阅读、收藏、评论等维度,以此来判断哪些内容更受欢迎。编辑只做简单的主题式内容聚合。用几个例子来看看下厨房的规则设计。在初期,微博关系链还没有开放,下厨房的所有用户社交链都需要在站内建立,于是他们设定了一套规则:将每天最新的作品都放置在首页,以此吸引老用户对新用户的点赞或关注,而新用户也会自然的予以回应,从而慢慢的融入这个圈子。为了激励用户上传自己作品的图片,下厨房并没有将卖相最好的作品放在最前面,而是按上传的时间呈现作品。这一方面可以让人感受到这个菜谱内容的活跃程度,另一方面也可以增加用户的信心。虽然Tony为营造社区的活跃氛围不断的在完善产品机制,但他却无意要往前迈一步,做IM社交。在他看来,好的社区应该聚集在用户的核心需求上,保持纯粹,盲目的为用户建立关系链没有意义。“会逛美食社区的用户,他们的核心需求是关于如何做好饭,因此聊天应该是藏在美食背后的,而不是独立存在。”在Tony看来,是产品的规则和逻辑在影响用户的使用行为,从而形成社区的文化,并且最终输出到普通用户那里,成为他们对产品的认知。三 · 探路商业化一般来说,社区产品的用户在接受商业化上并不是那么顺畅,就好像豆瓣的每一次商业化尝试都很困难。广告和电商是社区类产品商业化的两个主要方向,其中广告模式已经非常成熟,电商则不然。如果说菜谱和社区帮用户解答了用什么食材、辅料和工具做好一道菜的问题,那么电商可以再往前走一步——解决怎么买的问题。但这一步要怎么迈?1、两次试错下厨房首先尝试了导购的模式,也就是将有购买厨具、厨电、调料等需求的用户向京东、一号店等电商平台上导流。但他们很快发现了这种模式的问题:与做饭相关的商品品类丰富程度很有限,那时候生鲜电商也尚处早期,因此下厨房所导过去的流量对于电商平台来说微乎其微,价值很小。随后,从食材购买清单到生鲜电商这么一条看起来很顺畅的逻辑催生出了下厨房自己的生鲜电商平台“有点田”。有点田采用平台模式,北京周边的农场可接入,向下厨房的用户售卖生鲜菜品并自行配送。但是,有点田最终还是失败了。总结失败的原因有几个:首先,在2013年,线上购买生鲜的用户习惯还没有形成,这就导致有点田的用户转化率很低;其次,想把用户购买生鲜的习惯从线下搬到线上,不是一个轻量级的平台型产品可以实现的,而应该做供应链上的整合,但有点田只是解决了供应链上信息化的问题。2、爆款与长尾的选择“有点田”的失败让Tony想明白一件事:不是每个产品都能创造出一个全新的价值,颠覆用户现有的消费逻辑和习惯,既然不能,那么可以做一些提升用户现有消费体验的尝试。今年1月份,下厨房在电商业务上重新出发,上线了“市集”。市集同样是平台模式,同时接入了品牌供应商和大量由小型商家提供的小众长尾品类。其逻辑在于:不事先预设和限制品类,在保证质量的前提下尽量多接入一些供应商和品类,包括厨具、厨电、生鲜、熟食、地方特产等,再通过用户的反馈逐步筛选。市集是从长尾品类开始的,因为下厨房发现了这些品类在淘宝上销售的短板。淘宝上关于食品的评论与衣服不一样,用户往往无法给出细致、形象和丰富的评论,这使得用户不容易通过评论直接对不熟悉的食品做出购买决策。所以说,淘宝的决策体系并不能很好的承载大量小众的长尾食品,这就给美食社区这样一个用户非常垂直的产品提供了消化这些小众品类的机会。美食社区里有大量以美食为兴趣甚至为职业的用户,他们在美食方面乐于尝试,也乐于把体验传播出去,并且能够以相对细致和专业的方式来描述这种体验,而大众用户往往没有这种意愿和能力。如此一来,本来聚焦在小众用户群里的商品就能慢慢的向外扩散。通过小众的长尾商品教育用户是一个相对漫长的过程,因此下厨房同时也引入了较为高端的品牌供应商,希望通过“爆款”让用户快速对其电商业务形成认知。一方面,相对高端的品牌定位可以筛选出那一批注重生活品质,愿意为了“吃”多花点钱的人群,这是下厨房的目标用户。另外,品牌商的爆款容易帮下厨房市集积累良好的口碑,在用户心中建立起对平台的信任,使得那些缺乏评价体系的长尾品类也能从中获益。Tony提供了一些下厨房市集的运营数据:市集中的SKU已超过2000;在品牌商带来流量和信任后,平台上长尾商品的销量大大提升,已经可以占到总量的60%以上;人均客单价接近100;月销售额“大几百万”。目前,下厨房与上游供应商采取按品类分成的方式合作,为了保证用户体验并让这个模式健康的持续下去,市集不会采取竞价排名的方式盈利。3、社区之于电商的价值在Tony看来,下厨房做电商依然是遵循社区逻辑的:内容与商品不应该割裂开,好的内容可以自然而然的导向商品。其实,下厨房是想把“口口相传”的传统消费方式更自然的平移到线上。社区的价值之一在于形成真正的口碑,这是淘宝、天猫、京东等大型电商平台所不具备的。尤其是在偏贵的长尾品类销售上,社区的存在就显得更为关键。一般来说,用户在便宜的商品上容易做出决策,也不需要太多口碑的支持,但既贵又小众的商品则对经验和口碑的依赖较大,这便是社区里的达人所能提供的。而从市集的销售数据上来看,中高端品牌的厨具厨电等商品在销量上来看确实要优于大众品牌。社区中达人的推荐成为下厨房选品的重要依据。在市集运营的初期,团队会在社区内容中去找到达人推荐的好用的厨具和食材等,如果有很多用户表达出想购买的意愿,团队便会找到相应的供应商引入该品类。可以说,社区的存在使得下厨房的采购团队可以更好的从用户需求出发来选品。Tony说,“我们希望让推荐的价值变大,让用户成为中心,下一步则是在用户价值的满足与运营效率之间寻找平衡。”社区也帮助合作供应商了解他们目标用户的真实需求和反馈。对于销售高端厨具厨电的品牌商来说,下厨房的用户就是他们的目标用户,他们不仅可以更精准的触达用户,而且可以在社区中看到使用自己产品的用户们真实的反馈,这是搜索引擎、综合电商等渠道难以提供的。结语 · 未来:O2O的想象力?近期,下厨房默默上线了“周边”板块,可以看出这是一个基于LBS的业务,但目前还没有明确的业务形态,Tony表示还在摸索,没有很明确的方向。然而正如他所说,关于吃的消费很多时候都是一种冲动消费,对即时性的要求很高。虽然市集让用户可以“所见即所得”,但这个解决方案还是不彻底。不管是通过就近配送,还是共享餐桌,还是食客聚会等,未来“周边”想做的就是让用户在“吃”方面的需求能够被更即时的满足。本期分析师:张雨忻-------------------------------声明:企鹅智酷在微信公众号、PC端官网和腾讯新闻客户端等平台发布的文章、报告、图表及调查数据等内容,若无特别注明,均属独家原创,版权所有归属腾讯科技频道。若您对我们的文章认可并希望转载,请务必注明 “ 来源-企鹅智酷 ”和 每期的作者(分析师)名字。另外,转载行为完成后,请发邮件至,反馈您转载后的新链接。若发现其他恶意转载行为,我们将保留投诉和进一步追责权利。另,企鹅智酷保留在未来改变转载规范的可能,若有变更,我们会及时通知。转载是对原创最真诚的赞美——但前提是保持对创作者和创作单位的尊重。我们希望互联网的分享精神可以得到更美好地展现。企鹅智酷(BizNext)
